Why driver cash never matches at night (and how to fix it)
Every night the driver’s cash is short or the UPI does not add up. Why the end-of-day hisaab goes wrong, and a handover routine that makes it match.

Short answer: driver cash rarely matches at night because collections are written down later, from memory, as one lump sum, while UPI goes to different numbers and part payments, old dues and returns get mixed. To fix it, record each payment against a bill at the shop, keep cash and UPI separate, and count with the driver the same day.
Key takeaways
- Most cash gaps are not theft; they come from a long day and no fixed way of writing payments down.
- Every payment should be tied to a bill, with cash and UPI in separate columns.
- UPI belongs in one business account, checked in the bank, not by screenshot.
- Bagdor’s Driver App records cash or UPI against each bill at the shop, and the office sees any shortfall at day close.
Why doesn’t the driver’s cash match at night?
Most cash mismatches are not theft. They are the result of a long day, many small payments and no fixed way of writing them down.
- Payments are not tied to bills. A shop pays a round figure that covers today’s bill and part of last week’s. The driver remembers the total, not the split.
- UPI goes everywhere. One shop pays to the office QR, another to the owner’s number, another to the driver’s own phone. A screenshot is shown, but did the money actually arrive?
- Bills change at the door. A shop takes fewer items than ordered or returns damaged stock, so the amount due is no longer what the bill says.
- Change and small notes. “Khulla nahi hai, kal de dunga” adds a small open amount at many stops.
- Expenses come out of the bag. Fuel, a toll or a helper’s tea is paid from collection cash and mentioned later, or not at all.
- Credit shops pay unexpectedly. A shop that is not on today’s list hands over old dues, and the driver has nowhere to write it.
- Everyone is tired. Hisaab at the end of a long run, with the office waiting to go home, is when mistakes happen.
What does a cash mismatch cost a distributor?
- Real losses. Small gaps every day add up over a month, and you never know which part is a mistake and which is not.
- Mistrust. When the cash is short every night, the owner suspects the driver and the driver feels accused. Honest drivers leave.
- Wrong udhaar. If a payment is not recorded against the right shop, that shop gets a reminder for money it already paid, and you lose goodwill.
- Late nights for the office. Someone stays back every evening to reconcile notes, screenshots and memories.
How to make driver cash match, even without software
The routine in seven steps:
- Give the driver a collection sheet with every stop and bill on the route.
- Accept UPI only into the business account.
- Write short deliveries and returns on the bill at the shop.
- Put expenses paid from cash on a separate slip.
- Count the cash together, note by note, the same day.
- Settle and write down any difference that evening.
- Spot-check a few payments with shops, for every driver.
1. A collection sheet for every run
Before the van leaves, print or write a sheet with every stop and every bill on that route. The driver fills it at the shop, not later.
| Shop | Bill no. | Bill amount | Cash | UPI | Old dues paid | Still due |
|---|---|---|---|---|---|---|
| (shop) | (bill) |
Add a few blank lines at the bottom for shops that pay old dues without a delivery today.
2. UPI only to the business account
Give every shop one QR code that belongs to the business, and tell drivers never to accept payment to their own number. Confirm UPI against the bank account, not against a screenshot.
3. Changes written at the door
Short delivery, returns and damage are written on the bill at the shop, with the shopkeeper’s initials. The amount collected is checked against the changed bill, not the original.
4. Expenses on a separate slip
Anything paid from collection cash goes on an expense slip with a receipt or a note. It is added back in the handover, never silently deducted.
5. Count together, the same day
At handover, the driver and the cashier count the cash together, note by note, and both sign the sheet. Total collected = cash handed over + UPI received + expenses on the slip. Anything else is a difference.
6. Settle differences the same evening
A difference is written down with a reason, the same day. A small difference explained today is a correction; one discovered at month end is an argument.
7. Spot-check with shops
Now and then, call a few shops from the day’s list and ask what they paid. Do it routinely, for every driver, so it is a check and not an accusation.
How does Bagdor match driver cash at day close?
Bagdor is distributor management software (DMS) from Lucknow, India, for distributors of dairy, FMCG, bakery, beverages and more. It comes as four apps included in one price: the Distributor Panel (web), the Retailer App with WhatsApp ordering, the Driver App and Bagdor Sales. Its Driver App replaces the paper collection sheet, and the office matches the day in the Distributor Panel:
- Collection against each bill. At the shop, the driver records cash or UPI against each bill. Payments settle the oldest bill first, so old dues are not left floating.
- Delivery as it really happened. Stops can be marked delivered, partial, failed or skipped, and doorstep returns are recorded, so the amount due reflects what the shop actually received.
- Proof of delivery. The receiver’s name and signature are taken at each stop.
- A receipt for the shop. The retailer gets a WhatsApp payment receipt, so a shop knows straight away what was recorded against its name.
- Cash matched at day close. Each driver hands over the day’s cash, and the office sees what was collected, what was handed over and any shortfall.
- Works offline, safe on shared phones. The app keeps working without network and syncs later, and it is safe on a phone shared between drivers.
- Roles for the office. Staff roles (Owner, Manager and Cashier) with access by delivery route.
What it does not do: Bagdor does not track delivery vans or drivers by GPS, and it does not plan routes; the office sets the order of stops. It is still good practice to check UPI receipts in your bank account. The Driver App is included in the same price as the other three apps.
